BlueCallom Introduces Pay-for-Gain Business Model for Enterprise AI

New model replaces traditional subscriptions and licenses with measurable productivity economics and real-time ROI.

Zürich, Aug 20, 2026 – Swiss Enterprise AI company BlueCallom introduces Pay-for-Gain, a business model that aligns the cost of Enterprise AI with the measurable productivity gain it generates.

Instead of charging customers per user, software license, feature package, or upgrade, BlueCallom measures the productivity contribution generated throughout its Enterprise AI workflows.

BlueCallom calls the complete execution of such a workflow an AI Flight. A Flight can include hundreds or thousands of individual AI activities, decisions, interactions, and autonomous steps from initiation to the intended business outcome.

By measuring these activities across thousands of executions, BlueCallom can determine the productivity economics of an AI Flight and make them visible to customers through a real-time ROI meter.

“Once we can measure the gain created by Enterprise AI, the economics should follow the gain,” says Axel Schultze, founder and CEO of BlueCallom. “A business model for Enterprise AI should encourage customers to maximize productivity — not encourage them to minimize licenses.”

Pay-for-Gain with Predictable Budgeting

BlueCallom has now extended the model to accommodate organizations that require fixed costs for budgeting purposes.

Customers can choose between Pay-for-Gain and a predefined fixed price per AI Flight. In both cases, BlueCallom continues to display the underlying Pay-for-Gain calculation and resulting ROI, providing transparency into the economic performance of each Flight.

Customers can switch between the two models as their requirements change.

Updates and Upgrades Included

BlueCallom has also made Pay-for-Gain a full-service model. Updates, improvements, and technological upgrades are included rather than sold separately.

The company believes this is particularly important for Enterprise AI, where models, architectures, and capabilities advance far faster than traditional enterprise software upgrade cycles.

Pay-for-Gain consequently aligns the interests of customer and provider: greater productivity gains benefit both.

From SaaS to Pay-for-Gain

Schultze founded a SaaS company in 1999, before Software-as-a-Service became an established industry category. BlueCallom itself initially launched with a SaaS model in 2021 but abandoned it after only a few months.

The company concluded that user subscriptions and licenses create the wrong economic incentives for Enterprise AI: organizations benefit from broad adoption, extensive usage, and continuous technological advancement rather than restricting access to control software costs.

“SaaS was an excellent business model for its technological era,” Schultze explains. “Enterprise AI now allows us to go one step further. Instead of paying for access to technology, customers can pay based on the economic value the technology creates.”

For BlueCallom, this represents the evolution of enterprise technology economics:

From paying for software.
To paying for usage.
To paying for gain.
